After our NFT project’s airdrop last quarter, analytics looked great—wallets up 3×, Discord members +6K—but within two months, 80% were gone. Our next investor update is due, and the founders want to present retention metrics that show real usage, not inflated numbers.

What frameworks or KPIs actually capture user loyalty in Web3 ecosystems? How do you avoid cherry-picking vanity metrics like MAU or airdrop participation?

Retention in Web3 ≠ retention in Web2. We used Dune dashboards to define three cohorts: “Airdrop Farmers,” “Contributors,” and “Loyal Builders.” Then we tracked repeat interactions with our contracts and governance votes. Our 90-day retention for “Loyal Builders” was 22%—tiny, but real. That number became our North Star KPI.
